Who We Are

Root to Reef is a resilience strategy and design consultancy founded by Lori Nishikawa. We work with nonprofits, government agencies, social enterprises, and mission-driven organizations who are navigating major shifts—whether that's recovery, scaling, or repositioning for impact.

We do one thing: we help mission-driven organizations build brands and systems strong enough to survive the long haul.

Our Approach:

The Root → Reef → Navigation Method

We don't do one-off rebrands. We build resilient systems.

The Root is where we start: a deep diagnostic that identifies the structural gaps in your brand, positioning, and internal alignment. We ask the hard questions. Do your leadership and your messaging agree? Is your digital presence setting you up for success or friction? What are you actually known for—and is that what you want to be known for?

The Reef is where strategy becomes visible: a complete identity system, high-performance website, and brand manual that your team can run with independently. This isn't about looking prettier. It's about creating a system that's consistent, scalable, and built to last a decade.

Navigation is stewardship. After we build it, we stay. Quarterly strategy labs, creative oversight, monthly brand health reporting. We act as your fractional Chief Brand Officer—making sure your brand stays rooted as the market tide shifts.

We pair this with the rigor that comes from deep strategic thinking and the empathy that comes from actually listening to communities.

What This Comes From

Born from the islands

Lori's journey began at ArtCenter College of Design, where she excelled in Product Design and Social Impact Design. She was one of the few designers in the US to receive the Designmatters Minor in social innovation, where she honed her skills and gained the knowledge and strategies needed to navigate the complex dynamics of working with communities and designing for social impact.

That foundation shaped everything. For years, she worked on projects focused on social impact—financial inclusion, environmental systems, healthcare redesign. She learned to sit with communities. To ask better questions. To recognize that authentic design for impact requires understanding both the human side and the systems side.

This is what informs Root to Reef's approach: design decisions are leadership decisions. How you show up in the world matters as much as what you do. Real resilience comes from deep listening, systems thinking, and the courage to align your operations with your values.

But my real education came when I came home to Maui.

Who We Work With

If your organization is asking these questions, you might be a fit:

  • You're mission-driven, but you've outgrown how you talk about yourself
  • You have strong leadership, but your team isn't aligned on your positioning
  • You're losing opportunities because your brand feels amateur compared to the work you do
  • You're navigating recovery or major change and the old way of speaking no longer fits
  • You have government partnerships or donor relationships that demand professionalism without sacrificing authenticity
  • You want a partner, not a vendor. Someone who understands your deep mission and will stay invested in your success.

We work with nonprofits, government agencies, social enterprises, and large mission-driven organizations across Hawaii and beyond. Our clients range from under $500K to multi-million dollar operations.

Let's Talk Story

If your organization is asking these questions, you might be a fit:

If this resonates, let's explore whether we're a fit. We usually start with The Root—a 2-3 week diagnostic that gives you clarity on your strategic positioning and a roadmap for the next 12 months. Many organizations find that conversation alone is worth the investment.

No pressure. No sales pitch. Just a chance to think clearly about where you are and where you're actually trying to go.
